Rescued £10M Document Management & Content Management system (EDCM) programme (part of Trust’s wider Epic Electronic Patient Record (EPR) implementation) to deliver document migration from legacy systems, day forwards integration with Epic and interfaces with ancillary systems.◦ Reduced projected £6.6M overspend to bring programme back within budget by retendering for resources, renegotiating with suppliers, increasing resource utilisation and productivity◦ Locked down scope of EDCM programme by bringing in 7x Business Analysts to complete System Discovery on legacy systems across 3x organisations, identifying 96M legacy documents to be moved from 42 legacy systems◦ Agreed scope with all stakeholders (Executive, Clinical and Operational)◦ Took leadership to resolve issues across Epic integration, Scanning, Interfaces and EDCM functionality, including responsibility for commercials, budgets, testing, analysis, and reporting◦ Reset challenging commercial relationships with numerous suppliersKey Achievements:◦ Within 12 months the EDCM programme went from off budget, off timescale and an ill-defined scope to successful delivery against all key performance indicators (KPIs), including functional interfaces, migration of all legacy documents and Epic integrations.Consequently I assisted with:◦ Identifying and take ownership of the trusts Long Term Data Archiving Programme for Legacy Systems Data- Conducting thorough review of the current approach and determined its technical infeasibility, and then undertook a rapid evaluation of possible solutions including presenting those to Senior Trust Executives and providing guidance- Working with commercial and procurement teams to rapidly conclude contractual negotiations to keep within required time constraints.- Standing up a Project Team with the appropriate resources, providing management oversight, steering, commercial management and budgetary control over the LTA programme.
