Director Of Innovation And TechnologyGaceta Jurídica Oct 2018 - Sep 2019PerúPeruvian company with 25+ years in the market, producing legal content, law-related books and magazines, distributed both in digital and printed format.- The company's servers were deployed 100% in an internal datacenter, with the related risks and costs. We started the transition to the cloud (Google Apps, Amazon Web Services, Rackspace) increasing the availability and reliability and security of the services. It was projected a 40% of reduction in operating costs.- The company didn't have a management methodology for its projects and operations, so there was a project overload and it was usual for support requests to remain unattended. The OKR methodology was implemented, to manage objectives, Scrum for the projects and Kanban for the tech support workflow, enhancing the results in 20%.- The reduction in printed books consumption led the company to look for alternative ways of monetizing the produced content and knowledge. The Gaceta Courses initiative was launched (applied legal seminars and lectures, provided by renowned Peruvian lawyers), for which a marketing campaign was produced, using Facebook, Twitter, mailing lists, telephone calls, a landing page, etc. to reach customers. With only one month of campaign, an 80% attendance rate was achieved.- Normas Legales Online (an online library containing all the Peruvian laws and regulations, jurisprudence and doctrine dating back to the early 20th century) had a clumsy acquisition process and inefficient tech support. A Customer Experience analysis was performed, visiting the principal clients and identifying the pain points.- Normas Legales Online didn't posses a Marketing nor Operations plan, only renewing licenses for existing clients. A new one was created, complete with a new value proposition and a product relaunch schedule.- The company constantly produces new valuable content that can be repackaged and sold. New proposals of products were developed to enable the monetization of that content. -

Feb 2018 - Oct 2018Lima Province, PeruPeruvian company with 30+ years of operation, selling Geographical Information Systems (GIS) to both government and private sector organizations.- The Tech Support department was in charge of delivering Training Courses. I was tasked with rebuilding the department so it could become Customer Experience & Education.* I trained the team in interview techniques, negotiation and Customer Experience Analysis.* We developed a model to measure and categorize the customers and their problems, being used as a base thorough the company, to become common language.* We developed a measurement and analysis system for the incidents that affect the clients.* I accompanied the team to the field visits, to provide them with feedback and adjust the methodology.* As a result, client information was updated, and valuable Commercial Intelligence was gathered, being sent to the Marketing and Sales departments for its use.- The company had a flawed implementation of Kanban, that made difficult to assess the individual workload and decide how to redistribute the new functions assigned.* The new Customer Experience requirements were assessed and the implementation was fixed.* The continuous measurement and optimization cycle was started, using OKRs for managing objectives, Kanban for operations and Scrum for projects.* Thanks to this, the new Customer Experience functions were achieved without increasing the department headcount.- The Tech Support department wasted a large amount of time with customer requests that were very similar. So we started creating the Proactive Education content (newsletter, webinars, FAQs) reducing the workload of the team and the clients frustration as well.- The company has two teaching laboratories with computers. The lab preparations for each course can taje up to two days, reducing their availability. An optimization and automation was performed, increasing the available lab time in 20%. -

Google Apps for Work was implemented to support the workflows. As a result, documents sent (and lost) by email were reduced, and the new collaborative process begun.- The company didn’t have a Project Management Office (PMO) to define the project standards for documentation and execution. The PMO was formed and the standards as well. I founded Antartec to research the existing F/OSS products, like Alfresco ECM, Moodle LMS, Liferay Portal, Asterisk PBX, SugarCRM, Pentaho BI, Zimbra Collaboration Services, etc. providing support in the peruvian market. Supported by us, our clients started reaping the benefits of using F/OSS with the backing of a team of software engineers located in Perú.- Free and Open Source Software wasn’t publicized in Perú. The government laws that forced their entities to consider it during their public tenders for solutions didn’t exist yet, and the strong marketing campaigns launched by privative software increased misinformation. Using “guerrilla marketing”, and leveraging the acquired knowledge, we spread it through conferences and events at universities and prestigious institutions, where we were invited as speakers. The result was an immediate increase of our sales, acquiring new important peruvian clients, like PUCP, UPC, CIBERTEC, IPAE, AJE Group, OSINERGMIN, SODIMAC, etc.- We became international through a commercial alliance with NorthSouth Studios LLC., US-based company with peruvian operations, dedicated to perform design and technology project in the USA, becoming an important source of new projects.
