Nova Nordeplast was a small sized family owned company in Brazil acting in the market of rigid PVC film for multiple business segments such as pharmaceutical, thermoforming and printing. Ranked #2 in the market and with an annual turnover of USD 30 mio , it was a strategic asset for ACG Group to increase market share in Brazil. I highlighted the opportunity of this acquisition during 6 years to ACG and participated actively at the due diligence prior to the acquisition in Jan 2017. Once process was concluded I was appointed COO with several goals accomplished as under:- culture change from family owned business to multinational ; This led to HR initiatives to improve integration of different departments of the company and mutual goals to achieve. Around 15 initiatives implemented during the first year ( OHSAS, KPI's, Management by results, career planning to name a few)- new Mission, Values and Objectives aligned with the global guidelines of ACG Group; - improve Quality standards ( rebuilt of QA Department and standards aligned to headquarters in India). This improved OTDF in 45% and reduced customer complains from 10 incidents per month to 1 incident every 45 days.- redesign procurement department with focus in cost saving and strategic raw materials purchase as group company of ACG (using foreign suppliers). Savings of USD 250K achieved in the first year. - focus in cost and overdues: with a re-structure finance and accounting department, 2 challenges were accomplished : one was to have full understanding of the product cost ( fixed, variable and total - key to define price list for sales and calculate profit margin) and other was to reduce the overdues from customers in 90%. - improving cash flow : reducing receivables to match payables resulted an improved cash flow 40% higher than what was earlier- Sales and marketing : each business was treated as BU with independent budget and goals. This represented an increase in turnover of USD 1 mio per year every year.- Development and implementation of tailor made sales strategies, goals and plans for each country of LatAm. Today there are near 100 active and happy customers, 8 countries covered by distributors with local service ( inventory, sales and technical support) and 5 countries supported by sales agents. - Monitoring of results by crossing historical sales data with current and competitor's activities in the region.
