    **Implementation of Client Document Recognition System (Feb 2020 – Mart 2021)**Led the selection and implementation of a client document recognition system, with a tender involving 9 participants, for both branch (on-premise server solution) and mobile app use. This system reduced data entry time for front office staff and improved the mobile app user experience, allowing clients to photograph passports instead of entering data manually, which increased loan application conversion rates.**New Branch Business Model** (2019)In response to a board request for organisational restructuring due to reorganisation from 6 regions to 3 macro-regions, conducted comprehensive analysis covering legal considerations, client impact and IT system implications that affected nearly all bank teams. Presented the board with 4 alternatives and recommended maintaining the current structure, which was accepted.**Sign Everywhere** (Aug 2017 – Apr 2019)Developed from scratch and implemented a feature enabling retail customers to sign and submit documents via a mobile app, without visiting bank branches. To digitise a previously offline service, conducted process design with the legal department, online process design with business departments and technical platform development. Recognised as “Project of the Year” in 2019 and received an industry magazine award.

    Migration of EWS Process from EWST to Siebel (Mar 2016 – Sep 2018)Transitioned the Early Warning Signals (EWS) system, monitoring corporate customers’ health, from a legacy vendor system to Siebel CRM. The project team evolved into a dedicated unit, continuing system improvements and developing additional signals post-launch.Currency Control Program Phase 1 (Feb 2015 – May 2017) and Phase 2 (Apr 2017 – Apr 2019)Led a programme of 2 projects to automate currency control processes in compliance with Russian regulations. Achieved comprehensive process redesign and implemented 2 automated systems, reducing the currency control department workforce from 60 to 20 FTEs and relocating it from Moscow to a cost-effective Shared Service Centre in Yaroslavl. The programme was marked by a shift from Waterfall to Agile methodologies mid-first project and the incorporation of a new objective to transition the function to the newly opened SSC during the second project, beyond the initial goal of FTE reduction.
