Reporting to the owner, my role was to lead an operational turnaround since the company has been showing negative results for 10 consecutive years. Mission: Drive the operational turnaround of Grupo Urbanos after two Special Recovery Processes (PER), focusing on cost reduction, efficiency improvements, and revenue optimization. Responsibilities: • Lead the comprehensive P&L management of the group, with a focus on reversing negative operating results.• Implement a financial and operational restructuring plan aimed at reducing costs and improving efficiency.• Identify and leverage new business opportunities and revenue streams to drive growth.• Enhance communication and engagement with key stakeholders, including employees, customers, and shareholders.Impact:• Turned around the group’s operations, achieving positive EBITDA 2.1 times the sector’s reference in Portugal in two years, after 10 years of negative operating results of around 1.5 million euros.

Groundforce Portugal, a leading company in the handling market in Portugal, which had around 3,000 employees and an annual turnover of around €120 million, resulted from a spin-off of a TAP department.Mission: Reduce dependence on TAP as a primary customer by expanding the company's commercial base, while strengthening corporate culture and establishing more autonomous processes.Responsibilities: Reporting to the CEO, oversaw the Purchasing, IT, Communication, Quality, Certifications, and Customer Service teams.Impact:• Led profound organizational changes following the spin-off, while simultaneously improving all airline service KPIs during a peak tourism period in Portugal, setting new records for passenger processing at Portuguese airports.• Delivered dividends to shareholders for the first time in the company’s history.Recognition: In recognition of my work, the majority shareholder of Groundforce Portugal entrusted me with the leadership of his logistics company, Grupo Urbanos, tasking me with driving a critical operational turnaround after 10 consecutive years of negative results.

Reporting to the Board Member responsible for Human Resources.Mission: Reorganization of support areas in order to deliver cost rationalization and efficient results in an environment of operational expansion.Responsibilities: • Led a team of 400 employees overseeing the operation of 70 operational and administrative buildings, including Facilities Management, Real Estate, Mission Critical, Engineering, and Field Services teams.• Managed Payroll, Benefits Administration, and Corporate Shared Services, including the negotiation of Medical Assistance Plans across Brazil for over 100,000 employees.• Oversaw an annual operational budget (OPEX) of R$ 600MM and an investment budget (CAPEX) of R$ 50MM, ensuring financial efficiency and effective resource allocation.Impact:• Reduced operational costs by 25% through process reformulation and contractor renegotiation.• Cut transportation costs by 22% as a result of optimization and validation of routes (transportation), identification of fraud and new contracting strategies.• Reduced building operating costs (where plants operated) by 40%, cutting monthly expenses from R$ 30MM to R$ 17MM through an efficient occupancy plan, returning over 35 locations in four years without impacting operational capacity.
