During this period, I had the honor of being nominated and approved to join the company's board of directors. In this role, I assisted on several issues of strategic relevance, including:Strategic planning of the company;Determination of company values and guidelines;People management, including hiring and evaluating board members;Risk assessment and supervision of managers;Accountability to investors;Decisions on going public, acquisitions, mergers and partnerships with other companies;Analysis of financial practices;Compliance enforcement.

During this period, I took over the management of the entire technology and product vertical, accumulating the role of technology manager and, on an interim basis, also inheriting the responsibilities of CTO (budget, strategic planning, etc.), as we were temporarily without the position.Some achievements from this challenge include:Creation and implementation of the product committee to democratize the task prioritization process;Implementation of a quarterly roadmap, instead of an annual one, to allow for faster course adjustments;Definition of "business value" rules for backlog/roadmap prioritization;Complete backlog reclassification process according to values/objectives;Implementation of a requirements acceptance process to mitigate divergences between expectations and delivery;Extraction of task board metrics to calculate performance and delivery capacity;Improvement of the ability to assertive forecasts and meet deadlines;Increased teams’ product delivery capacity by 105%;Implementation of the PDCA process (Plan, Do, Check, Act);Creation of an innovation forum;Delivery of 8 "big features" for the product, including a new product;Creation and implementation of roadmap for all technology fronts, including: Security, Quality, Infrastructure and Technical Evolution.

During the period, I had the honor of representing 1Doc on the Softplan group's technology council, together with illustrious CTOs and CPOs from all of the group's companies. In addition to Softplan's technology and product directors, I actively participated in issues of great strategic relevance for the group, promoting the exchange of knowledge and contributing to the definition of common guidelines.

During this period, under my managerial and mainly technical leadership, we achieved absolute stability in operation with uptime greater than 99.9999% (including scheduled maintenance outages). We achieved extreme speed on the platform, reducing average latency from 750ms to 168ms, and interrupted the cycle of exponential growth in cloud costs. With this, we created savings of approximately 700% in relation to the projected budget, even with the use of the platform growing by more than 400% in the same period.In a very difficult time of the pandemic and with huge "turnover" problems in technology companies, we set up and maintained together, motivated and with high-performance deliveries, the entire technology team in a case that we dubbed "Turnover Zero". This was a decisive factor in reaching the impressive rate of just 3% rework in the development process.Also under my command and with direct technical participation, we implemented, among others:Cloud processes, monitoring and "disaster recovery" with international quality parameters (RPO 5 minutes / RTO 2 hours), implementation of a 100% visibility plan (ChatOps) to predict problems and solve them before they are reported;New information security team, quarterly Pentest, firewall policies, off-hour threat monitoring and blocking system, security roadmap (with image and dependency update schedule);Automated CI/CD processes with multi-layer verification (unit tests, feature tests, automated tests, code analysis tools);Optimization of the technology team with agile methodologies, a fully full cycle team, stack modernization and numerous refactoring fronts, whilst prioritizing product deliveries;BI front, with the entire assembly of Data Warehouse, ETL, Data Visualization using only Open Source software and cloud infrastructure.

1Doc is considered the largest GovTech in Brazil, and I was hired with a medium to long-term plan to assemble the technology team, implement processes and refactor the platform, in order to scale and support the exponential growth that the company was facing. In short, my mission was to professionalize the operation of a startup that had grown significantly, but only had a solution prepared for the start of operations.During the first 3 months, I immersed myself in the business, supported the operation and started the process of assembling the team. I also focused on improving processes and analyzing and refactoring critical points that prevented the platform from functioning properly and scalability, and with the mapping in hand, I implemented several tools and technologies to create the necessary basis for platform scalability, including:Authorial queuing system (Taurus);Scalable socket authoring system (Kairos);Authorial queue monitoring and alert system (Taurus Monitor);Authorial queue management system (Constellation);Microservices authoring system (Ala);Golang scripts for heavy processes and mass data movements;Complete refactoring of a complex advanced search system with ElasticSearch.In addition to implementing features and maintaining the platform with PHP, Node.Js, Golang, Python, Redis, Aurora Mysql and others.Just to exemplify the level of scalability achieved by the platform, here are some numbers:800 million database queries per day;400 million searchable digital processes;30 million queue executions per day;45 thousand http requests per minute (peak time);
