In the light of geopolitical situation and sanctioned cargos flows on horizontal directions, intensity of the Lithuania railway infrastructure network heavily dropped which led to significant income decrease. Organization together with group set goals with concrete terms to offset subsidies from government by revising company assets, operational processes. Therefore, was kicked-off efficiency program with objectives:• Engage operational efficiency team, develop optimization principle’s, establish governance routines within company, board and group board;• Revise railway network utilization, assets and develop long range network plan in cooperation with carriers that operates in country; • Optimize operational processes, technical parameters within supply chain, technical maintenance, traffic management, terminal operations.

Narbutas international is one of the largest and fastest growing Lithuanian furniture producers which operates for more than 30 years and sells products in more than 60 countries worldwide. Due to +30% YoY growth, Global supply issues organization blueprint was changed and I’ve joined as plant operations development manager with further promotion to standard production director being responsible for 5 departments: chairs production, metal production, standard furniture production, upholster production and production reserve with total 700 FTE team. - Develop and implement innovational multipurpose production reserve team, in order to handle production peaks within different production cells and warehouse operations on top of challenging global pandemic situation;- Successfully handled volume growth through production operations constrains expansion, new production equipment installation, warehouse increase, lean principles implementation production throughput increase from 86 Mio € to 143 Mio €;- Implementing new blueprint by revising span of control, crystalizing processes between production and warehouse and reduction one leadership layer in production operations;- Implementation of activity based costing and KPIs, lean principles 5s & Kaizen, pay for performance, pay for skills, effective new employee onboarding and implementing different FTEs development processes;- Introduce EHS related programs (near miss, near loss, employee knowledge verification).- Upholster production department establishment, separating product categories, developing optimal flows, master new technologies.

Together with Poland and Baltics business units merge I’ve been promoted to Baltic logistics manager being responsible for Estonia, Latvia and Lithuania warehouses, haulage and distribution. Role was fully responsible for logistics operations P&L and leadership for highly engaged over 100 FTEs team within different logistics set-ups per country.• Baltics logistics structure was optimized and successfully integrated into new business unit;• Collaborate with customer logistics and commercial through (S&OP) to develop and implement BU-specific Route-to-Market strategy, leading Joint Value Creation initiatives implementation: joint planning, OSA, MOV, MOQ, ISD, XC XB direct customer deliveries;• Ensure quality standards, strengh HSE awareness with regular visits within Baltic logistics infrastructure 2 AFB distribution centers & 3 DCs for Premium spirits, 1 plant warehouse;• Continuous improvement of and efficient management of Baltic logistics services providers and maintain continuos best in class service level;• Logistics network optimization from Tallinn 3rd party warehouse to Tallinn XD in par switch country KAs for direct deliveries from plants and fragmented trade from Lithuania.

• Work cross functionally with Logistics and Commercial departments to develop country-wide strategies in all functional areas. JVC with strategic customers with aim to elevate collaboration to best in class;• Drives Logistics Excellence department with focus on operational excellence through generating logistics initiatives according to best industry practices in collaboration with internal & external stakeholders. • Coordinate all country and corporate agreed logistics optimization buisiness cases including feasibility studies and post evaluations.• Lead continuous improvement initiatives, creating long range plans in Baltic based on Coca-Cola Hellenic Group principles. • Guarantee process standardization/improvement of field logistic activities to increase country operations efficiency and customer service level with an end to end approach.

Lead continuous improvement/ operational excellence initiatives in Baltic based on Coca-Cola Hellenic Group Principles;• Responsible for coordinating best practice processes by implementing lean approach to country operations.
