When I came into Turbo Supply, I was the Assembly Department Assistant. I was only in that position for 8 months before I was promoted to the Shipping Department Lead. As a company, we struggled to find an individual to manage that position with attention to detail and quality. Even though at that point I had not had any experience in warehouse or shipping functions; they believed through my previous work, that I could master and accomplish all needed tasks with a high level of accuracy. I was in that position for a year before promoted again to take over the Assembly Department as the Production Manager. In that position, I have managed to lower our attrition to less than 10% over the last two years from what it was previously at over 50%. I also was able to increase production through process upgrades and better motivation tactics by 32% overall. I have since then been tasked to completely redesign the entire production process and turn it into an actual assembly line vs a repair shop. I also redesigned all production documentation, processes and tracking to make it more efficient and less time consuming while maintaining quality and tracking of all necessary aspects for the company.
Production Management
At the end of 2019, as I started evaluating my previous progress within the company as well as the needs of organization still had, I developed proposal and the goals I wanted to achieve in the upcoming year. The company, as a whole, was still struggling with employee retention, engagement and satisfaction. I spoke with numerous employees at all levels of our operation. In doing so, I was able to gather data to help us improve. Employees had a general concensus on why they felt dissatisfied with us. They did not feel like they were heard. New employees did not feel adequately trained and supported. Tenured employees did not feel valued for their level of dedication and experience. Tenured employees also felt "stuck", that they would never be able to move up or grow within the company due to the fact that no one else knew how to do the job position they held and the lack of internal development programs. So, my proposal includes adding a Manager of Training, Development and Employee Engagement position. I presented this to my boss, who presented it to the HR manager and they also immediately saw the value of adding this to our team. They then came to me and challenged me to take on the challenge.
Shipping Lead
I had not had any real experience with any of this, so I read every article and book I could find and taught myself based on my vision and goal. I first took the entire training process and blew it up. It previously was "checklist" training and it was a blanketed 2 week training time, regardless of the position (which, there is a VAST difference in the training necessary to pack a box vs rebuild a turbo....). I knew this didn't work. I first created SOP's for every position in the plant that included different media forms depending on positions and tested them with experienced employees to assure they were ISO and LEAN compliant. Then I developed training time lines for each and tested success levels. I also created new on-boarding training, started a cross training program and individualized training for each position. I also created Employee Engagement days to be held each month that were original, fun and yet surprisingly inexpensive; taking ideas from the plant floor to ensure employees felt heard and included in the process. It's been a long, yet more rewarding, challenge than anything I've ever been apart of. Testing what works and what doesn't, building a better culture and helping other people grow has pushed and encouraged growth in myself that I never imagined was possible.
