Avec plus de 10 ans d’expérience dans le management de projet, j’ai eu la chance de travailler sur différentes briques de l’IT (Infrastructure, Réseau, Sécurité, Applicatif, et Workplace), ce qui me permet aujourd’hui d’avoir une vision macro pertinente sur l’ensemble de cet écosystème, ainsi que de pouvoir assurer une montée en compétences de plus en plus rapide sur les nouveaux sujets et enjeux.Après un Mastère Spécialisé en Ingénierie Systèmes à CentraleSupelec, j’ai commencé mon parcours en tant que Chef de Projet avant d’évoluer vers de nouvelles responsabilités couvrant plusieurs projets simultanés. Certifiée PMP depuis plus de 3 ans, j’ai également suivi la formation ISO 27001 Lead Implementer dont l’examen de certification est à venir dans les prochains mois.Ayant une bonne communication et un attrait particulier pour le partage des connaissances, j’assure en parallèle de mes missions des formations en tant qu’enseignante-intervenante dans des écoles de commerce et d’ingénieur (ISEG Paris et Centrale) sur des problématiques de management de projet et de marketing stratégique. Au sein des organisations internes, j’assure également un rôle secondaire de « Career Manager » en accompagnant les Chefs de Projet Juniors dans le cadre d’un coaching de proximité visant à les faire monter en compétences sur les différentes méthodologies.En tant que Portfolio Project Manager ou Project Manager sur mes missions, j’ai dû accomplir des tâches fonctionnelles inerrante à la gestion de projet sur toutes mes expériences. Il s’agit de recueillir les exigences, définir les objectifs du projet et identifier les contraintes de chaque projet, avec une bonne résistance au stress et une forte adaptabilité à chaque environnement technique et humain. Le suivi rigoureux de l’exécution du plan de management projet se décline en plusieurs pôles de responsabilités (Stakeholder, Ressources, Risques, Budget, Planning, Qualité, Gouvernance et Communication), et ce quelle que soit la méthodologique sous-jacente qui s’applique (PMP, Agile/Scrum, Hybride, Prince2, Hermès…).Souhaitant aujourd’hui poursuivre cet élan de carrière qui se dessine, j’aspire à prendre en charge davantage de responsabilité, tout en continuant à maintenir un niveau de formation soutenu à travers plusieurs projets de certifications.

    Within the framework of infrastructure obsolescence management at SNCF, I am responsible for migrating external access from the CoreIT (La Mulatière, Lyon) to the Cloud (Equinix, Saint-Denis). The activity is divided into three simultaneous projects: Reverse Proxy, VPN, Public Hub (migration of ~300 URLs Azure or AWS). Inventory and assessment of the existing setup for each of the 3 projects. Identification of stakeholders for each item in the inventory, followed by the establishment of a RACI matrix and governance framework (committees and decision-making structures). Development of a risk matrix based on the criticality from a business perspective for each application. Risk analysis, updating of the risk register, monitoring of Risk Acceptance, and oversight of mitigation strategies in strategic committee meetings. Prioritization of risk migrations, considering budgetary constraints, technical challenges, and allocated timelines. Meticulous management of the schedule in a context of intricate obsolescence, affected by a shortage of specific technical resources (Capacity Planning), and periods of operational halts due to the socio-political environment of SNCF (Ministry of Transport, Rugby World Cup, Paris 2024 Olympics, strikes, high seasonal activity). Bringing together stakeholders, understanding varying interests and priorities, crisis and conflict management, mitigation, and decision-making.

    Deployment of CyberArk & Encryption security solutionsWithin the framework of a group security compliance program, I was responsible for managing two projects aimed at implementing two new security solutions. I was supported by assistant project managers. I ensured the tracking of schedules and the budget with steering by timetracking and quality throughout the project. Implementation of the technical infrastructure "from scratch" for the deployment of the solution, in close collaboration with the SI architect and system administrators. Tracking actions, ranging from VM creation to server configuration, as well as managing the network part (Flow Matrix, creation of VLANs, Flow Openings, and tests). Drafting of tests and supervision of acceptances and acceptance reports through an iterative process in agile mode. Adherence to the CIA (Confidentiality, Integrity, Availability) principles in the context of the target system's security. CyberArk: Onboarding of target accounts under the supervision of CyberArk. Onboarding of Root accounts, admin accounts, and service accounts. Encryption: Onboarding of target servers and databases under the supervision of Vormetric: Linux, Windows, and Oracle. Then, TMA piloting under the responsibility of Thales Cyberdefense. As part of the onboarding of target objects, I proceeded in phases: PoC, Pilot, and several generalization waves defined based on volume. Establishment of support procedures and operational documents, integrating the associated workflows in compliance with the ITIL method. Budget tracking on each of the projects, setting up budget KPIs and raising alerts when necessary. Change management and transition management.

    Following a security audit on the digital workplace, 49 security criteria need to be addressed. These 49 compliance criteria fall under several categories: authentication, DLP, EDR, Antivirus, Hardening, Vulnerability Management, Patching, and Proxy. At the target, we have around 35,000 digital workplace items: laptops (Windows, Mac), Smartphones, VDI. These represent the entire fleet managed by the Axa Group Operations entity across 14 geographic locations. Definition of the scope and inventory of the fleet based on various inputs (CMDB, SCCM, Qualys). Analysis of the Audit Issue and confirmation of the comprehensive list of security criteria to be addressed in close collaboration with the CISO, the auditor, and the different technical heads for each type of issue. Setting the main milestones of the Audit MAP and developing a schedule. Monitoring the various compliance criteria and reporting as per defined constraints:o Frequency of monitoring (daily, weekly, monthly, yearly).o Compliance percentage based on the Risk Acceptance defined with stakeholders.o For each check, definition of target objects among the categories identified in the inventory. For each compliance criterion, reporting on 4 main KPIs (Is the tool deployed? Is it active? Is it up-to-date? Is it set up in accordance with group compliance?). Arbitration of the fleet scan based on criteria: full fleet scan, or, proceeded by sampling (with a definition of a heterogeneous sample representative of the fleet). Identify existing remediation processes and implement missing processes based on the ITIL methodology. Demonstration of audit evidence through rigorous document management. Continuous feeding of the Closure Memo. Rigorous Document Management (DM) for the auditor's needs and drafting of the Closure Request.

    As part of the proxy provider switch, Axa Group is transitioning from Cisco Ironport to McAfee Symantec, and I was in charge of the migration project. This also included a process of strengthening security rules in line with the group's compliance wishes. Inventory of the existing system, diagnosis, and workload assessment. Development of a cascading (waterfall) retro-schedule with a non-negotiable deadline on the planned end-of-support date for Ironport and decommissioning of the old infrastructure. Implementation of the rights recertification processes (white list/black list), management of user profiles, and access. As part of the migration of applications hosted on each VIP, technical actions were carried out in iterative sprints according to the PDCA process.
