In a 6 month consulting collaboration, I was responsible for the development of a diagnosis of the entire Supply Chain of the Group in Portugal and presentation to a member of the Board of a set of recommendations for the integration of new Logistic processes for the new format of stores in urban areas.i) Identification of opportunities for improvement and cost reduction in Logistics processes especially in the areas of Warehousing and Transportationii) Design of new procedures and activities in the Logistics Chain to support th expansion project of new stores in urban areasiii) Recommendation of new systems and processes in the area of Transportation for the improvement of fleet management and cost reductioniv) Analysis of the current logistics network and diagnosis of future development

Responsible for the design, implementation and management of successive projects in the group supply chaini) Defining the delivery conditions at each store. Analysis of the logistics environment of each store and development of projects for the improvement of delivery conditions, in a highly centralized supply chain: access conditions to the store, deciding the most appropriate type of truck, delivery windows and support equipment for unloading.ii) Planning and management of supply chain expansion projects. Led the projects for covering the enlarged needs of the warehouses by defining alternatives (add new ones, relocate to new ones, expand existing ones) and managing Profit & Loss procedures for each option.Warehouse expansion projects: study and design of new areas, definition of equipment, control of the budget and follow-up of the different stages of the construction work and start-up management of the new operation.iii) Projects of the internal layout at Distribution CentersDesigning and implementing projects for periodic review of product layout within the warehouses to improve the productivity levels and achieve a more efficient operation of item product sequence, stack ability issues and store operation.iv) Responsible for the implementation of new technologies and solutionsDesign and start-up of new IT solutions throughout the Supply Chain, in detail in the areas of warehouse operation control, radio frequency, picking voice systems, stock management and routing and transport management systems.v) Logistic management of perishable sections in the supply chainDesign of new logistic solutions to support a more efficient supply chain operation of perishable and temperature controlled products, within the Distribution Centers operation (cross-docking, tension flow, different picking operative options), stock order management with suppliers and transport and delivery issues to the stores.

i) Functional supervision of WarehousesSupport of DC for identifying actions and projects to improve the logistic activity and KPI monitoring, to achieve the service level agreement (productivity, picking mistakes, damages, percentage filling of trucks, etc).ii) Manager of supply delivery plans to the storesResponsibility of the planning of delivery plans to the chain of stores: days and frequency of delivery, delivery windows and monitoring issues regarding the store performance in sales and out-of-stocks.iii) Supervision of the transport fleetManaging of subcontracting of primary transport fleet, commercial relationship with the external companies, definition of means of costing structure, prepare Profit & Loss analysis for the collaboration agreements in a win-to-win basis. Study and implementation of different transport solutions, such as route sharing between stores, back-hauling procedures and others.iv) Monitoring the investment and budget plans within the supply chain areaAs a member of the Board Level, I was part of the management group that defines the annual budget and investment plans for the Supply Chain, and performed monthly supervision on results versus budget and plan corrective actions if necessary.v) Responsibility for the stock replenishment departmentDirection of the department for managing the supply of merchandise from the suppliers, optimizing logistics flows. Follow-up of KPI such as demand forecasting ratios, level of out-of-stocks and service level of suppliers. Help to handle the communication processes with suppliers, such as EDI projects for the optimization of flow of information throughout the supply chain.Identify the most profitable logistic flows implementing solutions such us full truck load, shared truck in destination, multiple loading (milk-run), macro-group and transfers between group warehouses. Planned actions which resulted in a reduction of the out-of-stocks in the warehouses (improving of 2%).

Design, implementation and monitoring of new logistic processes and plans to obtain annual savings in the supply chain operation by achieving important cost reductions (0.05% of total group sales annually). Study and developing Profit & Loss analysis of each project line in the areas of Productivity, Waste and Returnable operation, Reverse logistics, known and unknown losses, Transport and delivery plans to stores, and many others. These projects were managed across the entire supply chain of the group, with lasting implications of the work teams which became part of the success implementation of these projects across the group supply chain.

In the 2005-06 biennium, the company developed an aggressive plan of new store openings and so to the supply chain could meet the new logistic needs, it was planned the need of a new warehouse in Portugal. During this period, I led the project of a new Distribution Center together with the International Supply Chain Direction of the Group. The early design and dimension was planned according to the company`s strategic plan. I was deeply involved in the several stages of this project, beginning with the early decision of main location (analysis of different location processes for a new logistic site, such a gravity model), budget formulation, layout design, definition of the DC organization chart, negotiation of several logistic equipment such as racking, machinery, monitoring the construction stages, and prepare and draw the processes and procedures of the start-up operation, managing the transfer of stores, equipment and possible HR resources from others warehouses to this new DC. This project resulted in a new warehouse placed near the city of Torres Novas, at the confluence of a high-way network that serves the mainly directions from the center of Portugal, with an area of 25.000 sqm, and responds for the 30% of the volume of distribution of the group in the country.
