I led the global Testing & Validation Services organization through a major organizational change and restructuring. My transformation process:1. Individual meetings with all team members from the existing teams to understand current roles, work type and outputs, issues and possible solutions, existing management controls, and desired future contributions2. Team meetings with each team and with regional team groups, to understand current workflow, process, technology, and service delivery methods3. Ongoing meetings with existing management team for synchronization and to keep a consistent message with our staff3. Create gap analysis on people, process, technology4. Design restructured people organization and create roadmap to close identified gaps (30-60-90 days plans)5. ImplementationOur teams successfully went through the reorganization with zero unplanned attrition. During the process I created or significantly revised ten job descriptions, restructured from eight teams to six teams, and converted 15 employees from non-exempt positions into exempt positions. We also developed an annual IT budget as an organization, including planned tech purchasing, for the first time ever. I created a suite of BI visuals to manage operational performance in real time.In parallel, Welocalize completed a hiring process for a permanent, full-time head of this service line, and we transitioned during the first quarter, 2024.
