IDB Client: National Superintendence of Tax Administration of Peru (SUNAT)•Since Feb. 23 develop high-level strategies with C-Suite to start bridging the gap from waterfall to agile using ChatGPT tool. Strategies were accepted and put into practice.•Created a high-performance and committed team from scratch in just 3 months, it included analysts, devs, Project Managers and Scrum Masters. The team remains active to the present.•Developed & pitched a Cultural Change plan to the C-Suite to trigger the shift to agile. It was accepted and implemented.•Generate the best working environment & collaborative atmosphere possible among all the teams and their members. •Created a collaborative model to make the elicitation process reliable gearing sending all functional documents to the contracted software factory and ensuring a reliable product development. By the end of 2023, all teams were collaborating and reusing components to develop a reliable SaaS.•In Sept. 2023, I got assigned a 6-project portfolio with delayed deadlines for over 2 months & little documentation, demanding a process mining to discover each project process, find the gap, and close them as scheduled. By the end of Jan 2024, 5 of 6 projects were closed and deployed. The 6th advanced only 45% due to the scarcity of internal resources, and budget to hire new devs•Managed work meetings with Data Architecture, Infrastructure, Operations, and DevOps to discover IBM CDC tool flaws & tune it properly & build another channel for L tables replication. By the end of Jan 2024 85% of all L tables were developed and approved in the QA environment.
