Imperial Tobacco’s Operational Excellence Program (OEP) is an effort to implement the company’s best practices throughout all of its factories across the world. The best practices are built upon Lean manufacturing principles. Each factory has 40 weeks to implement OEP elements using a local factory taskforce and external support from colleagues from around the world.Currently, I am the Workstream Leader for two of the four workstreams responsible for delivering the changes throughout the factory. My teams are responsible for implementing the following changes throughout the factory:Meeting Effectiveness – Ensure that meetings are effective and used as a tool to drive factory performance.Key Performance Indicators – Ensure that KPIs are implemented throughout the factory and that they are used in the proper meetings to drive performance. Walking Tours – Ensure that senior management and supervisors spend adequate time on the shop floor engaging employees and challenging performance.Basic Problem Solving and Root Cause Analysis – Ensure that employees throughout the factory are trained in troubleshooting techniques and that they are used on a regular basis. Production Line Scheduling – Ensure that production scheduling is optimized to eliminate downtime. Factory Management Vision – Ensure that the mission / vision of the factory is defined and communicated throughout the factory.RACI (Responsible/Accountable/Consulted/Informed) – Ensure that key roles and responsibilities within the factory are established and communicated throughout.Factory Blueprint – Define the recommended best practice organizational structure including spans of control (number of individuals and complexity of the tasks they cover who report to one manager) in order to maximize the effectiveness and efficiency of the delivery of the companies objectivesLine Crew Optimization – Ensure that we have the correct number of operators on the shop floor and in supporting roles.

Operational Excellence Program – Taskforce Member

Imperial Tobacco’s Operational Excellence Program is used to implement the company’s best practices throughout all of its factories across the world. The best practices are built upon Lean manufacturing principles. Each factory has 40 weeks to implement OEP elements using a local factory taskforce and external support from consultants and colleagues from other factories around the world.During this assignment, I was a member of the Taskforce responsible for installing the best practices. I demonstrated my grasp of OEP and delivered results on schedule and in full. I demonstrated the ability to deliver a wide range of messages to various audiences within the factory. This communication included Business Case and Milestone presentations to Senior Level Management within Imperial Tobacco, Weekly Steering Group meetings with the local Factory Management, and training sessions and workshops with shop floor supervisors and operators. Another area of focus dealt with the meeting effectiveness throughout the factory and the effective use of KPI data to drive performance in all departments. Workshops included; Impactability, design of SIC boards, Loss Tracking, Meeting Effectiveness, Overall Equipment Effectiveness (OEE), Production Line Scheduling, Visual Factory, Kaizen activities and various training and coaching activities.Change management techniques learned / utilized include; Effective Communication, Individuality and Trust, Effective Listening, Giving and Receiving Feedback, Conflict Management, Influencing and Negotiating Skills, Coaching, and Problem Solving / Root Cause Analysis.Upon completion of my OEP assignment, I received certification from Imperial Tobacco which enables me to take part in and / or lead future rollouts of the program. This certification included a general knowledge test on all 20 of the best practices implemented, a proven ability to calculate / utilize OEE, and a proven track record of implementing 10 best practices.
