$1.4 Billion Home Décor Retailer operating 195+ retail stores in 34 states. Took over a division that had outgrown processing methods. Implemented LEAN processing techniques. By processing mapping was able to eliminate wasted motion, waiting and excess transportation. This lead to the ability to process more units quicker, through a facility that went from processing $14M weekly on one shift to a two shift operation producing $40M in goods weekly. Established KPI’s. No measurements for performance existed for the 560,000 sq. ft. cross dock distribution facility when I arrived. Established department measurements for cost per carton and educated team on methods to collect, measure, achieve and exceed goals. Added Mechanization. Sourced automated pallet wrappers to wrap faster, more securely and efficiently reducing variation, increasing quality of pallet wrap. Implemented Floor Loading of Outbound Trailers. The largest budget cost was transportation of goods to the stores. Questioned why we pallet loaded freight. Implemented pilot program and proved 38% more trailer utilization would be realized. Rolled out and have continued to verify 38% - 40% additional utilization translating into bottom line savings of $7.6 million annually. Additional Brownfield Distribution Facility. Led project for new 800k sq. ft. east coast facility including design, tenant improvements, hiring, sourcing and coordination with all departments. Allocation Adjustments. Noticed that product was allocated by truckload (ASN) causing an additional sortation step. Partnered with IT and the allocations team to allocate at the P.O. level eliminating the additional sort and making it possible to process faster. Non-conveyables to conveyables. Patio cushions were sent from the vendor in plastic bags which were not conveyable thus taking addition time, room and labor to process. Was able to show, via cost analysis, how it would be beneficial to have cushions boxed.
