We successfully tackled the challenge of a failed acquisition integration, which was costing BAKO £32k every month. Our team, led by the Northern-based MD, implemented a comprehensive supply chain review and a controlled rescue program. Our main focus was to achieve profitability by optimizing operations across our national B2B, ECom food ingredient warehousing and distribution platform, which involves handling a staggering 4400 invoices every week.With diplomatic leadership, we evaluated our employees' skills and realigned workgroups to challenge the status quo. Through coaching and implementing LEAN techniques, we eliminated operational inefficiencies, resulting in a reduction of temporary headcount and a yearly bottom-line profit increase of £330k.We also revolutionized our route planning by utilizing a mile to profitability account allocation strategy. This allowed us to optimize fleet capacity, reduce reliance on third-party carriers and internal fleet, and achieve a cost-saving of £122k annually.Recognizing the urgency of the situation, we designed a LEAN cost evaluation program to improve productivity throughout the supply chain. By measuring efficiency, return on overheads, production, and waste elimination, we were able to bring stability to BAKO Southern within just three months, reducing operational losses significantly.Additionally, we implemented a 5S LEAN warehousing project initiative that reorganized the layout of our warehouses, packing, and loading bays.
